How agencies sell AI visibility to clients

Designing the service is the easy half. The harder half is the conversation — raising something the client has not asked for, in a category they may not know exists, without sounding like you are inventing work.

Do not lead with the category

“Generative Engine Optimization” means nothing to most clients, and leading with an acronym makes it sound like a fashion. Lead with the observation instead.

“When your buyers ask an AI assistant about your category, it names a handful of companies. I checked, and you are not one of them.”

That sentence does the whole job. It is specific, it is checkable, and it describes something the client can immediately picture happening.

The strongest version is not a pitch at all — it is a finding. Run a free access check on their site before the conversation. If AI crawlers are blocked, or their key pages barely render without JavaScript, you now have something true and specific to open with rather than a service to sell.

Show, do not describe

This category demos well, which is unusual. You can ask the question live in front of the client and let the engine answer.

That moment does more than any deck. A client watching an assistant recommend three of their competitors, unprompted, understands the problem completely and needs no further convincing that it is real.

Be careful to be fair about it: ask a genuine buyer question rather than one engineered to make them look bad, and run it more than once so you are not showing a fluke.

The objections you will hear

“Is anyone actually buying this way?”

The honest answer is that behaviour is shifting rather than switched. Do not overclaim. Point at their own analytics if AI referrals appear there, and frame it as positioning early rather than responding to a crisis.

“Isn’t this just SEO?”

It overlaps, and you should say so. What differs is that an AI answer names three or four sources rather than ten links, so there is no equivalent of ranking eighth and still getting traffic. And the fixes are about answerability and quotable structure rather than only authority.

“Can you guarantee we’ll show up?”

No, and say so plainly. What you can commit to is the measurement, the diagnosis, the fix and an honest re-measurement. Clients trust that answer more than a promise, and it protects you at renewal.

“We already pay you for SEO.”

The fair answer is that this is adjacent work with a different measurement. If you fold it into existing scope, be clear that you are doing so — and if you charge for it, be clear what is new.

Make the result visible

The reason this work renews is that it produces a before and after on the same questions. Most agency work is hard to demonstrate; this is not.

Set the baseline before you touch anything. Publish the fixes. Re-run the identical question set thirty to sixty days later and show the movement, per question and per engine. Where the runs are not comparable, say so rather than drawing a flattering line — the client will trust the numbers that follow.

That before-and-after is the artefact that gets you the next engagement.

Where the economics help you

If your tooling is pay-per-use, the cost sits inside the project you are already invoicing rather than being a monthly platform fee spread across a client list you turn over. A quiet month costs nothing, which makes it far easier to say yes to a one-off engagement and see whether the service sells.

Common questions

When should I raise this with an existing client?

At a moment when you already have their attention - a quarterly review, a site refresh, or a launch. Raising it cold as a new line item is harder than attaching it to work already underway.

What if the client asks for a guarantee?

Say no, and explain why: citation depends on factors beyond the page, including off-domain authority. Commit to the measurement, the diagnosis, the fix and the re-check, which are things you control.

Do I need to become an expert first?

You need to be able to run the check and read the output. The diagnosis is produced for you; the judgement you add is knowing which fixes matter for that client and their market.

How do I show it is working?

Re-run the same questions on the same engines with the same number of passes, and report movement per question. Keeping the runs comparable is what makes the comparison honest.
